Is Polyurethane Leather Right for Your Order? A Buyer's Take on Coated Fabrics, Suede, and Jacket Leather

There's No Single 'Best' Material. Here's How to Choose.

If you're sourcing materials for jackets, upholstery, or accessories, you've probably seen the same question come up: polyurethane leather vs. real leather vs. suede—which one should you buy?

I get asked this a lot (mostly by product managers who want something durable but cost-sensitive, and by marketing teams who care about the 'story' of the material). The truth is, there's no universal answer. It depends entirely on what you're making, who's buying it, and how it'll be used.

In this guide, I'll break it down into a few common scenarios based on what I've seen work—and fail—in actual orders. I'm not a materials scientist (disclaimer), so I can't speak to the chemistry. But from a procurement standpoint, here's what I've learned after managing $200k+ annually in textile orders.

Your Decision Tree: Three Common Scenarios

Most of the time, the choice comes down to one of these three situations:

  • Scenario 1: You need a budget-friendly, consistent material for a large production run. Think uniform jackets, promotional items, or entry-level consumer goods.
  • Scenario 2: You need a premium-looking material for a flagship product. The kind that gets touched in a showroom or reviewed by influencers.
  • Scenario 3: You need a performance or specialty material. Weather resistance, breathability, or specific regulatory compliance (like for automotive or marine use).

Each scenario points to a different material. Let's go through them.

Scenario 1: Large Volume, Consistent Budget

If you're ordering 5,000+ units and the price per yard matters more than the 'feel,' polyurethane (PU) coated fabrics are usually the answer. But not all PU is created equal.

Here's the thing about PU leather: it's a coated fabric. The base can be polyester, nylon, or even cotton. The PU coating gives it the leather-like look and feel. For large runs, I've found that a polyester base with a medium-thickness PU coating (around 0.8mm to 1.2mm) is a sweet spot. It's durable enough for jackets, cost-effective (typically $8-$15 per yard for mid-range, depending on the backing), and comes in consistent colors batch to batch. We had a run in 2023 where color variation was < 3% across three separate production lots—something you almost never get with real leather.

What to watch out for with PU

  • Cold cracking: Some PU formulations get brittle in sub-zero temps. If this is for outdoor jackets (like those the Polartec crowd might use as a shell), ask for cold-flex testing data.
  • Peeling: The coating can separate from the base over time. Budget PU ( under $6/yard) is notorious for this. Splurge a little on a better bond if you can.
  • Breathability: PU is generally not breathable. A 'micro-porous' PU is better, but it's still no match for a Gore-Tex membrane.

Best for: Cost-sensitive jackets, bags, and upholstery where consistent appearance is key.

Scenario 2: Premium Feel, Flagship Product

The case for real jacket leather

For a leather jacket, nothing beats full-grain cowhide. It's tough, develops a patina, and has a story. But it's expensive (wholesale $15-$30+ per square foot for decent full-grain), heavy, and requires a lot of C02 in the tanning process.

Top-grain or split leather is more affordable ($8-$15/sq ft) but has a sanded surface and is often coated. That coating can peel just like PU—ironic, right? I've had vendors try to pass off heavily coated split leather as 'genuine leather' (it is, technically), but it behaves more like a PU product in the long run.

The case for suede

Suede is leather. It's the underside of the hide, split off, and buffed. It's soft, and it looks luxurious (think bomber jackets or designer shoes). But it's a nightmare to maintain.

Here's a scenario: I once approved a suede jacket for a sample line (around 200 units) without specifying a protector treatment. Within three months, the returns were 12%. Why? Water stains, color rub-off, and general soiling. The customer service team was not happy (ugh).

If you spec suede, you must:

  • Budget for a fluorocarbon or silicone-based protector treatment ($0.50-$1.50 per jacket).
  • Accept that the color will vary (it's natural).
  • Have a clear care label.

Best for: High-end fashion items where tactile luxury outweighs practicality, or short-run samples that won't see heavy wear.

Scenario 3: Performance, Durability, or Compliance

This is where 'coated leather' and specialty PU come into play. You need a material that meets specific standards—like abrasion resistance (Martindale cycles), chemical resistance, or fire retardancy.

Coated leather is real leather with a polymer coating (usually PU or acrylic). It's easier to clean and more uniform than raw leather, but the coating can crack over time. I've seen it specified for contract upholstery (offices, hotels) where cleaning is a higher priority than authenticity.

High-performance PU fabrics (like those from Polartec for outerwear, or automotive-grade PU) can be incredibly durable. For example, a good automotive-grade PU has to pass 50,000+ double rubs on the Wyzenbeek test. That's tougher than most real leathers.

"For a marine application in 2022, we needed a material that could resist UV and salt spray. Real leather didn't pass the 500-hour accelerated aging test. A polyester-based PU with a UV-stable coating did. The client didn't care what it was called—they cared that it wouldn't crack after two summers."

The anti-experts-advice (controversial take)

A lot of people will tell you that 'real leather is always better.' That's not true in procurement. If your specification is for a uniform jacket that needs to look identical across 20,000 units, real leather is a nightmare—each hide is unique, and color matching becomes a massive headache.

Conversely, if you're selling a $2,000 biker jacket, a PU leather won't satisfy your customer's expectation. Know your use case.

How to Figure Out Which Scenario You're In

Here's a simple checklist I use before even talking to a supplier:

  1. What's your budget per unit? Under $50 for the jacket shell? You're likely in Scenario 1. Over $150? You're in Scenario 2 or 3.
  2. How many units? Over 2,000 and you need material consistency, which favors PU or coated leather.
  3. What's the primary selling point? Is it 'authenticity' (Scenario 2/3), 'consistency' (Scenario 1), or 'performance' (Scenario 3)?
  4. What are the worst-case failure modes? If the material peels or cracks in 6 months, will it destroy your brand reputation? If yes, go for real leather or a very high-end PU with a warranty.

I'm not 100% sure this covers every edge case (the world of textiles is vast), but it's a framework that has saved me from a few bad decisions. The vendor who says 'we can do everything' is often the one who should not be trusted. A good supplier will tell you, 'For this price point and volume, I'd recommend this specific PU construction, not that split leather.' Listen to them.
