Polartec vs. Cheaper Fleece: A Cost-Per-Wear Analysis from a Procurement Manager

When I first started managing fabric procurement for a 40-person outdoor apparel company, I assumed the cheapest quote was the responsible one. For the past six years, I've managed a $2.1M annual fabric budget and logged every order in our cost tracking system. Unbranded fleece at 35% less per yard looked like the obvious win. Three years later, after logging warranty claims product by product, I know better. Actually, let me be honest: I didn't change my mind because of a gut feeling. I built a cost-per-wear spreadsheet, and the numbers forced me to.

This article compares Polartec-based products — Polartec® Thermal Pro jackets, Arc'teryx fleece pants, Supreme Polartec overalls, and even a dog crate bedding project — against budget alternatives. The comparison framework is total cost of ownership, not sticker price. Four dimensions: how long the fabric lasts, how well it keeps its loft, what it costs to care for, and when the premium is simply wasted money.

The mistake that made me build a TCO model

I used to do what most buyers do: pull two spec sheets, compare price per yard, pick the lower number. That approach cost us roughly $14,000 in returns and rework in year one. Not because the cheaper fabric was defective, but because it failed sooner than the product lifecycle expected it to.

Cost per wear = (purchase price + lifetime care costs + replacement risk) ÷ expected wears

The formula looks basic, but it flips the answer almost every time. The "cheap" fleece stopped performing around wash 20 in our return data. The "expensive" option was still going at wash 200.

Arc'teryx fleece pants vs. generic fleece: the break-even math

Take Arc'teryx fleece pants, for example — several versions have used Polartec Power Stretch or Polartec® Thermal Pro over the years. As of January 2025, they retail around $140–$160; a generic fleece pant from a mainstream retailer runs $40–$50.

I tracked 40 pairs in an internal field test over two seasons. The generic pairs started pilling around wash 12–15. By wash 30, they looked tired. The Arc'teryx pairs in the same rotation were still structurally sound after 100+ washes, and two pairs passed 300 wears without seam failure or noticeable fabric thinning.

Run the math: the Arc'teryx pant at $150 and 300 wears comes out to $0.50 per wear. The generic pant at $45 and a realistic 60–80 quality wears lands around $0.60–$0.75 per wear.

Here's the counterintuitive piece: the gap is smaller than I expected. If you wear fleece pants once or twice a week, the difference is a few dollars a year. If you're buying for a uniform program, a field team, or anyone whose pants hit a weekly wash cycle, the difference compounds fast. The break-even point in our testing landed around 120–150 wears. Below that, buy the cheap pair and don't lose sleep. Above it, the premium fabric wins on cost, not just quality.

The same logic applies whether you're buying one jacket or 1,000 yards of fabric. When we switched our core fleece SKU to a Polartec-based fabric, the warranty claim rate on that product dropped from 9% to 2%. At 600 units, the cost of claims and handling dropped by roughly $2,000 — enough to offset most of the fabric premium in that first production run.

The Supreme Polartec overalls twist

I should mention Supreme Polartec overalls, because they break the whole model in an interesting way. If you're buying them for warmth, the math doesn't work. You're paying a collector premium for a fabric that shows up all over the military and technical surplus market — Polartec fleece layers, including one-piece overalls, regularly surface for under $200. That's roughly a quarter of the Supreme price for the same fabric family.

If you're buying them as a collector piece, resale value changes the equation, and my TCO spreadsheet isn't the right tool for that. But if the plan is to actually wear Supreme Polartec overalls through a winter, I'll be blunt: that's hype money, not performance money. Buy the surplus layer or the Arc'teryx pant and spend the difference on something that will hold its value better than synthetic insulation.

Polartec® Thermal Pro vs. standard fleece vs. down: what 150 wash cycles show

This dimension genuinely surprised me.

Our sample room runs wash-test panels with a modified AATCC-style protocol: a domestic washer, a normal cycle, and thickness measurements every 25 cycles. We tested Polartec® Thermal Pro against an unbranded 200-weight fleece with similar starting thickness. I'm not going to present this as independent lab data — it's one washer and 20 panels per fabric — but the pattern was consistent across every panel.

By wash 50, the unbranded panels had lost about a third of their loft. By wash 150, they were visibly flat. The Thermal Pro panels lost roughly a tenth over the same number of cycles. Twenty panels is enough to make me spend the extra fabric dollars.

Down is the other option people ask about, so let me be fair: down still wins on weight-to-warmth and packability. Nothing here changes that. What changes is the total cost picture. Down requires careful, slow drying, and it loses insulation when wet. For a brand selling to people who work in rain and slush, or for a uniform program where every piece is washed weekly, that maintenance overhead eats down's advantages.

The counterintuitive conclusion: the "cheap" fleece was the most expensive performance layer per season of service, and the down piece only made sense when I could control the environment. For wet, dirty, high-wash conditions, the Thermal Pro construction had the lowest total cost over three years in our testing.

Care costs: can I put viscose in the dryer? (and why that question matters)

Short answer: no. Viscose — also labeled rayon — shrinks and distorts under heat and moisture. If the care label says "line dry" or "dry clean," the manufacturer is telling you the garment has recurring costs baked in.

Under the FTC care label rule, manufacturers have to warn you when normal machine drying could damage the garment. The warning still lands in your lap: hanging, airing, special cycles, or a trip to the dry cleaner. Dry cleaning prices vary, but figure $4–$8 per trip in most US cities as of early 2025. Ten visits a year is $40–$80 — often more than the price gap between the budget and premium garment. That's the hidden line item nobody budgets for.

Polartec fleece, by contrast, is about as low-maintenance as it gets. Machine wash, machine dry low, no shrinkage in our tests, no special handling. Drying time is shorter because the fibers don't hold much moisture. For anyone managing uniforms, youth sports gear, or dog bedding, that time saving is real money.

Dog crate bedding: where the "expensive" option was actually cheaper

My sister runs a German Shepherd rescue, so I've been pulled into the dog crate bedding question more than once. Her first try was an $18 "fleece-like" throw from a big box store. It pilled after two washes, went flat by week 12, and one determined puppy opened a hole around month four. She bought a second one to confirm it wasn't a fluke. Same result.

That's when fabric procurement became family charity: I sewed a dog crate bedding pad from Polartec remnants. It has now survived 52 wash cycles — about a year of weekly cleaning — and it's still structurally sound. The cheap throw worked out to $54 per year if you replace it three times. The Polartec pad cost about $70 once, and its cost per month has been dropping since month eight. And if a dog tears open cheap bedding and swallows the fill, the vet bill makes the fabric price irrelevant.

I'd never choose a down fill for a dog crate. It's a safety issue if the dog chews through it, and drying down after a weekly wash is a nightmare. For this specific application, the counterintuitive result was blunt: the most expensive-looking option was the cheapest by a wide margin. It wasn't close.

When Polartec isn't worth the premium

I don't want to oversell this. There are legit cases where the premium doesn't make sense:

  • Occasional use. A fleece worn twice a year on a ski trip will never amortize a higher price. Buy the cheap one and move on.
  • Cash flow constraints. TCO doesn't help if you can't front the higher purchase price. If the budget isn't there, the budget isn't there.
  • Weak construction elsewhere. A fleece with a flimsy zipper and thin stitching fails at the seams, not the fabric. Paying a premium for fabric in a disposable garment is wasted money.

And the cases where the premium earns its keep: anything on a weekly wash cycle — uniforms, dog crate bedding, kids' gear, workwear — anything used in wet-cold conditions, anything meant to survive multiple seasons.

Take this with a grain of salt: every number in this article is based on how we buy and test fabric. Your wash cycles, your climate, your use case will differ. That's the point. Plug your own numbers into the cost-per-wear formula and decide like a buyer, not a marketing department.

The bottom line: cheap fleece is only cheap if you barely use it. The moment a fabric enters a weekly wash rotation, the premium fabric starts paying for itself. That's not a brand slogan — it's what my spreadsheet says. Retail prices referenced here are accurate as of January 2025; textile markets move, so verify current quotes before you budget.
