We all do it. Look at the per-yard price first.
I'm a procurement manager for a mid-sized outdoor apparel brand. We run about $500K in fabric spend annually. And for the first three years, I'll admit: I was that buyer. The one who'd sort quotes by unit cost, pick the lowest, and pat myself on the back for saving $0.15 per yard.
Then I did a post-season audit in Q1 2023. Our returns rate had climbed to 8.3%. Customer complaints about 'pilling after two washes' and 'stretch that never snapped back' were stacking up. I traced 70% of those returns to one fabric supplier – the cheapest one.
That's when it clicked: the price on the invoice is not the cost of the garment.
The surface problem: everyone focuses on unit price
When I talk to other buyers at trade shows, the first question is always: "What's your best price on fleece?" Or on stretch woven. Or on rib knit. Nobody starts with "how does your yarn perform after 50 wash cycles?"
But here's the thing: the yarn is where it all begins. How is yarn made – fiber type, staple length, twist level – determines the fabric's durability, hand feel, and even its dye consistency. A $3.50/yard fleece made from short-staple recycled polyester will pill within months. A $4.80/yard fleece using continuous filament yarn might look the same on a swatch card, but after 20 industrial washes it's still smooth.

The deeper problem: performance gaps you can't see on a spec sheet
1. Stretch and recovery – the hidden cost of 'viscose fabric stretchy'
We source a lot of stretch wovens for softshell jackets. One of our bestsellers used a viscose fabric stretchy blend – 65% polyester, 30% viscose, 5% elastane. Sounded good on paper. The initial hand feel was soft, the stretch was there. But six months later? The elastane gave out. The jackets lost their shape. We had to issue replacements at $45 a unit. That's not a fabric cost – that's a trust cost.
In contrast, when we switched to a Polartec Power Stretch (which uses a different fiber engineering approach), the recovery stayed consistent across the entire life cycle. The per-yard price was higher, but the TCO (total cost of ownership) was actually lower because we had zero returns related to stretch failure.
2. Elastic rib knit fabric – the overlooked workhorse
Cuffs, collars, waistbands – elastic rib knit fabric is everywhere. It's also where a lot of corners get cut. Cheap rib knits use low-grade rubber or uncoated spandex that degrades in heat or UV. I've seen collars that went limp after three washes. That means a $2.50 rib knit piece can ruin a $60 jacket. The customer doesn't blame the rib knit – they blame the brand.
We now specify rib knits with a minimum elastane content of 8% and a specified recovery rate per ASTM D4964. The difference is about $0.30 per yard. Against 10,000 units, that's $3,000 extra. But it eliminates an entire class of quality complaints.
3. Yarn quality – the root cause
I visited a spinning mill last year. Seeing how is yarn made changed how I buy. Open-end spinning is faster and cheaper, but the fibers are shorter and less aligned. Ring-spun yarn is stronger, softer, more expensive. Air-jet? Depends on the application. The mill owner told me: “You get what you pay for in the carding process.”
That stuck with me. Now I always ask: “What's the yarn count? Staple length? Twist per inch?” Most sales reps don't know. Those who do – those are the suppliers who invest in quality.
The cost of not solving this
- Returns & warranties: We tracked $17,000 in return processing fees and replacement shipments last year – directly attributable to fabric performance.
- Lost repeat customers: A customer who buys a Marmot Polartec fleece (I'm picking that as an example because Marmot Polartec fleece has a proven track record) expects it to last. If they get a pilling cheap fleece, they don't come back.
- Brand dilution: Polartec's logo on a garment is a trust signal. It's not just a badge – it's a promise that the fabric has been field-tested by military and mountaineers. When we use a generic stretch knit, we lose that signal.

A practical approach for buyers (the solution part)
I'm not saying you should automatically buy Polartec for everything. But here's a framework that has saved us an estimated $42,000 over the past two years:
- Build a TCO spreadsheet. Include: unit price + expected yield loss + expected returns rate + customer complaint handling cost. For fleece, assume cheap fleece has a 4x higher pilling return rate than mid-tier fleece.
- Demand yarn specs. If the supplier can't tell you the yarn construction (ring-spun vs. open-end, fiber denier), that's a red flag.
- Test samples for real. We now run a 20-wash accelerated test on every new fabric. Yes, it adds two weeks. Yes, it catches problems before production.

If you need extreme specialty fabrics like certified fire-resistant knits, the tradeoffs shift. The point is: understand your own cost drivers before you start negotiating.
